vCISO vs full-time CISO: which model is right for your organisation?

The decision between hiring a full-time Chief Information Security Officer and engaging a virtual CISO (vCISO) is one that more and more organisations are grappling with as security requirements grow and the talent market for senior security leaders remains extremely tight.

A full-time CISO provides dedicated focus, organisational presence, and the ability to build deep relationships across the business. For organisations with complex, large scale security programmes and significant regulatory obligations, a full-time CISO is often the right choice. The challenge is cost, a credentialed CISO in the UK commands a base salary of £120,000 to £200,000 plus benefits, and the search process can take six to twelve months.

The vCISO model provides access to senior security leadership at a fraction of the cost of a full-time hire. A vCISO engagement typically provides a set number of days per month, covering strategic advisory, board representation, incident response leadership, and regulatory liaison. The cost is typically £5,000 to £15,000 per month depending on the scope of engagement.

For mid-market organisations, typically those with 100 to 1,000 employees and annual revenues of £10 million to £250 million the vCISO model often represents the most effective use of the security budget. These organisations need credible security leadership but cannot justify the overhead of a full-time senior hire.

The vCISO model also offers flexibility that a full-time hire cannot. Organisations can scale engagement up during periods of heightened activity like a major audit, an M&A transaction, or a security incident and scale back during quieter periods. This elasticity is particularly valuable for organisations with variable security workloads.
